Lead reactivation
The leads you already paid for aren't dead yet.
Every home service company has a CRM full of leads that went quiet: estimates that didn't close, no-shows, people who said “not right now.” My team works that database again. AI follow-up finds the people who still need the job done, and trained human setters call them back and book the appointment.
2,500+ appointments and $25M+ in pipeline for partners so far in 2026.
Your CRM is full of jobs nobody followed up on
Most leads get a call or two. If the homeowner doesn't pick up, or says they need to think about it, they go into the CRM and stay there. Nobody has time to go back. Over a few years, that turns into a long list of names you paid for and never finished working. Your reps are chasing new leads, and new leads are what your marketing keeps buying.
But a homeowner who wasn't ready in the spring may be ready now. The estimate that stalled over price may just need a different offer. A no-show still has the same leaky roof or failing water heater. Those people already know your name. Reaching them again takes follow-up, not a bigger ad budget.
How it works
How database reactivation works
- 1
Pull and clean the list
We export old leads, unsold estimates, no-shows and past customers from your CRM, remove bad numbers and opt-outs, and group them by type and age.
- 2
AI follow-up
AI sends a short, plain text or email sequence written for each group. Anyone who replies gets a conversation, and the AI asks a few questions to see where they stand.
- 3
Setters call the hand-raisers
When someone raises their hand, a trained setter from my team calls them quickly and books the appointment. Setters also work the list directly with the AI dialer.
- 4
Track and repeat
You see who replied, who booked and what it's worth in pipeline. People who say “later” get followed up when they asked us to, not forgotten again.

Old lead follow-up for contractors, by lead type
Not every old lead gets the same message. Someone who got an estimate needs a different conversation than someone who never answered the first call. We split your database into groups and write for each one, so the message picks up where that person left off.
Trades with a natural cycle have an extra advantage. HVAC tune-ups, water treatment service and pest control renewals give past customers a real reason to hear from you. In roofing, a storm in the area is a good reason to reach back out to everyone who got an estimate. For solar and remodeling, a change in rates, incentives or the season can give an old estimate a fresh reason to talk.
- Unsold estimates: check in, answer the objection, offer a new time
- No-shows: a friendly rebook, no guilt trip
- Old inquiries: find out if the problem is still there
- Past customers: maintenance, upgrades and referrals
Why AI plus setters works for database reactivation
AI is good at the volume part. It can reach a large list with a personal message and sort the replies without anyone on your team touching it. People are better at the conversation that turns a reply into a booked appointment.
So AI starts the conversation, and a human setter finishes it. My setters also call the list directly, because some homeowners answer the phone and ignore texts. The AI dialer skips voicemails, busy signals and bad numbers, so setter time goes to real conversations. Outbound calling follows Do Not Call rules and consent requirements, and anyone who opts out stays out.
- AI: the first touch across the whole list, and sorting the replies
- Setter: a call to everyone who raises a hand
- Setter: direct dials to the rest of the list
- AI: reminders and confirmations once they book
Start with the leads you already have
Reactivation is often the fastest win when I start with a new company. The leads are already in your CRM. You paid for them once. There's no new ad spend and no waiting for a campaign to ramp up. It also tells you something about your business. If plenty of old leads still need the work, the problem was never demand. It was follow-up.
It's also a good test of your follow-up process. What we learn from old leads shapes how we handle new ones with speed to lead, so fewer leads go cold in the first place. The guide to reactivating old leads walks through the process step by step.

Lead Reactivation FAQ
Straight answers.
What counts as a dead lead?
Any lead that stopped moving: never reached, reached but not ready, got an estimate and didn't buy, booked and didn't show, or bought once and hasn't heard from you since. If it's in your CRM and nobody is working it, it counts.
How old is too old?
It depends on the trade and the lead. A roofing lead from a past storm season can still be worth a call. A lead with a bad number or an opt-out isn't. We sort the list before anyone reaches out, so the effort goes where it has a real chance.
Won't this annoy people?
Not when it's done right. The messages are short and plain, written for where each person left off, and anyone who opts out is removed right away. We follow Do Not Call rules and consent requirements on every list.
Do you need my whole CRM?
We need access to the leads you want worked. We plug into the CRM you already use, update records as we go, and you own the data the whole time. Nothing has to move to a new system.
Is reactivation a one-time project?
It can start that way, but it works best as an ongoing process. New leads go cold every week, so we keep working them alongside your inbound and outbound appointment setting. Old leads also make good outbound lists for my setters between busy stretches.
